CAC Payback Period
The number of months of gross margin from a new client needed to recover the sales and marketing cost of winning that client.
Formula
Customer acquisition cost ÷ (New client monthly revenue × Gross margin %)
Why Track It
Payback tells an owner whether more sales spend will pay for itself inside the typical agreement term. If payback runs past the first contract year, a client who leaves at renewal was a loss.
How It Is Measured
Sum sales and marketing costs for the period (salaries, commissions, agencies, ads, events, tools). Divide by new clients won to get customer acquisition cost. Divide that by the new client's monthly recurring revenue times managed services gross margin. Use trailing twelve months to smooth lumpy quarters. Constraints
Owner-led selling hides the real acquisition cost unless the owner's time is priced in. Small client counts make it swing widely quarter to quarter.
Measurement Note
Optifai's benchmark of 939 companies puts SMB deals (under $15K contract value) at 8 to 12 months, calls under 12 best in class, 18 to 24 concerning and over 24 critical. That data is B2B SaaS; MSP agreements behave similarly but carry lower gross margins, which lengthens payback.
